After 25 years leading product and technology teams, I thought I understood technology cycles. The hype, the overpromise, the disappointment, the slow maturation into something genuinely useful. I have lived through the dot-com era, the mobile shift, the cloud transition, the first wave of machine learning.
Agentic AI feels different. Not because the technology is magic — it is not — but because it changes the economics of building things in a way nothing else has.
This is my attempt to explain exactly what that means, and why product leaders cannot afford to observe it from a distance.
What Agentic AI Actually Is
Most people still think AI means a chatbot. You ask something, it answers. You give it a task, it returns a result. This is AI as tool. You remain the executor — you just have a smarter assistant.
Agentic AI is something different. An AI agent does not wait for your next instruction. It takes a goal, breaks it into steps, executes those steps, handles the obstacles, and reports back when it is done — or when it needs a decision only you can make.
The practical difference: a chatbot writes a user story when you ask it to. An AI agent reviews your backlog, identifies the gaps, writes the user stories, cross-references them against the existing codebase, flags inconsistencies, and presents you with a prioritised set of changes — while you are in a meeting.
That shift — from responding to acting — is what makes agentic AI a category change, not a feature upgrade.
Why This Is Specifically a Product Leadership Problem
Product leaders have always operated at the intersection of what is possible and what is valuable. That intersection has been constrained by the cost and time of building things.
Agentic AI starts to remove that constraint.
When engineers can build a working application in a language they have never used before, the old calculus breaks. When AI agents can be deployed across marketing, HR, finance, and educational content simultaneously, the bottleneck shifts from can we build it to do we know what to build.
The orchestration layer becomes the product. Product leaders either own that layer or they become irrelevant to the decisions being made by those who do.
This is not a threat to product management. It is a redefinition of what product management is for. Five Things Product Leaders Need to Understand
1. Mindset is the actual barrier

There is a failure mode where agentic AI adoption becomes micromanagement at scale. Every agent decision gets reviewed. Every output gets approved. You have made your team’s job slower and more expensive — while successfully calling it an AI transformation.
The real shift is from control to command. Humans set direction, hold the decisions that require genuine judgement or carry real stakes, and review exceptions. AI agents handle execution.

Where to Start
If you are a product leader trying to work out what to do about agentic AI, three starting points matter.
Pick one internal process that is entirely manual and has a clear definition of done. Deploy an agent against it. Not to replace the person doing it — to understand what agentic AI actually does when it runs. Most leaders do not have a genuine intuition for agent behaviour until they have watched one operate.
Identify where you have codified knowledge. Not everything — just the areas where someone has actually written down how things work. Those are your lowest-risk starting points for agent deployment, because the agent has something reliable to work from.
